Carlyn Bushman Builds AI Teams That Work Like People

Carlyn Bushman gave one of her AI agents a task, and it said no. “That’s really Quinn’s lane,” it told her. “I’m gonna send that over to Quinn.” “Oh, you’re right,” Carlyn replied. “Sorry.” It sounds like an ordinary office exchange, except this is Carlyn’s AI team. She’s named every agent, given each one a job description, and taught them to hand off work to one another. So when one gently redirected her, she knew the whole system was doing exactly what she’d built it to do.

Carlyn Bushman is an AI strategist and educator and the founder of Carlyn Bushman Consulting, home of POP Academy, her signature program built on a simple belief: progress over perfection. A member of the Entreprenista League with 35+ years in marketing, operations, technology, and business financials, Carlyn is now channeling all of it into one question: how do founders actually put AI to work?

“I don’t want to work so hard for AI. I want AI to work for me,” Carlyn says. “We all know the days where we go down the rabbit holes. Let’s not have that happen to you.”

Here is how she is helping founders build AI into their businesses, and what she is bringing to the Entreprenista League this August.

From POP Academy to AI strategist

Carlyn built her reputation teaching product-based founders to scale smart through POP Academy. POP stands for progress over perfection. These days she is knee-deep in LLM-agnostic operations. That means building AI systems that go far beyond rewriting a blog post or drafting social captions.

“I’m really stepping into things like SOPs, org charts, job descriptions, and then how you deploy or hire agents,” she says. The work is about foundations.

Build it like a personal sitting next to you

Carlyn’s core idea is simple. Instead of spinning up agents on the fly, you build each one as if you were hiring a teammate. “You have to literally think of it like there’s a person sitting next to you that’s ready to do some work for you,” she says.

She gives each agent a name and a job description. “I just say their names inside of Claude, and they all know what they each do. It changes the prompts for everything.” An SOP comes next.

One agent at a time

The most common mistake she sees is founders trying to build everything at once. Her rule is to hire one agent at a time. “You wouldn’t hire six interns with PhDs on day one. That wouldn’t make any sense,” she says.

She also builds every system to be LLM-agnostic, so founders are never locked into a single tool. “It’s a race. We know Claude is all jazzed up today, but it could be Perplexity tomorrow, it could be Gemini that starts to surge ahead. I’m giving you the foundation, so if one model goes down," she says, "you move the job description to another and you are back off to the races."

Compliance no one talks about

Carlyn spends real time on something most AI conversations skip: guardrails. She walks clients through 3 layers of them. “You’ve got the one by the LLM that you can pay attention to. Then you’ve got the one inside your own account, which is team or personal. And then the external platforms that you’re connected to, there’s a whole set of guardrails there too.”

Knowing what access to give, and what to withhold, is the difference between using AI safely and hoping for the best. When she tells founders they need a job description and an SOP for their agents, the reaction surprises people. “They’re relieved. They’re like, oh, this sounds so good. Can I start now?”

Is this actually saving you time?

The question Carlyn hears most is how to measure whether any of this is working, and she raises her hand right alongside her clients. “Am I doing this just because I’m supposed to be using AI, or is this really efficient?”

Disney gamified AI usage across the company until the bill arrived. Then they realized that they were spending too much time building stuff they didn’t actually need. Sometimes, she says, the honest answer is a simple spreadsheet, or a human being.

The founder she loves working with one-on-one is the one who says: “I know enough. I’ve played with it. I get it. But now, how can I actually make this work for me as part of my team?”
